- Statement in a crisis: how to write it when there is a lack of facts: A statement in a crisis should be short, truthful, and human.
In the first 24 hours of a crisis, establish the facts, appoint one person to be the decision-maker, prepare a brief statement, and deliver it to those affected by the crisis before others do so. Speed is important, but truthfulness is more important: the first statement that needs to be corrected harms more than a few hours of reflection. Below you will find a checklist for the first day.
A crisis communication strategy is a pre-prepared plan: who decides what to say and to whom in the first hours. Key elements are a clear team structure, ready statements templates, and rehearsing scenarios before the crisis actually happens.

Crisis communication strategy: what must be ready before the crisis
A crisis rarely gives time for learning. The first hours decide whether the situation will be contained or start to escalate. Therefore, the crisis communication strategy is developed earlier and answers questions that won’t have time to be addressed in a state of stress: who is making decisions, who speaks publicly, who do we inform first and what words do we use.
Before the crisis, four things should be ready: a crisis team with roles and deputies, a list of sensitive scenarios, templates for communications, and a list of contacts to notify. These four elements together form the foundation on which you can operate calmly, even if you don’t yet know all the facts.
It is also worth noting what a crisis is not. Not every critical opinion online is a crisis, and not every mistake requires a statement. Establish the criteria by which the team identifies the level of the situation: a simple operational problem, an incident requiring communication, and a full-blown crisis. This will help you not overreact to minor issues and not downplay serious matters.
- crisis management staff with roles, deputies and rules for convening meetings
- scenario map: what could happen in your company and industry
- templates for statements and messages for customers, employees and the media
- contact list and channels, updated and checked every quarter
Communication crisis plan: what to do hour by hour
We divide the crisis communication plan into timeframes. Each has a different task. The table below is a general model to adapt to your company. This is not legal advice; in matters of law, it is advisable to consult with the company's legal advisor.
Remember that the first window is for gathering facts and assembling the team, not for publishing lengthy explanations. If you don't know all the facts, say so outright and announce when you will return with the information.
Practical advice applies to the first hour. The most common mistake is hasty statements based on unconfirmed information. The second is silence, which journalists and clients interpret as a refusal to answer. The solution is a short corporate statement, i.e., information that the company is aware of the situation, is collecting facts, and will return with information at a specific time.
The rules that apply in every window
The three principles always apply: one voice, one version of the facts and one place with up-to-date information. If an employee, client and journalist hear three different versions, the crisis begins all over again.
| Time | Task | Who is responsible |
|---|---|---|
| 0–1 hour | confirmation of facts, convening of the staff, suspension of planned publications | staff coordinator |
| 1–3 hours | scale assessment, choice of spokesperson, first messages to employees | the board and the spokesperson |
| 3–8 hours | short statement, answers to media and customer questions | spokesman |
| 8–24 hours | updating information, monitoring reactions, reviewing messages | staff |
| after 24 hours | decision on further steps and planning of corrective communication | the board |
Do you want to check if your company would be able to cope in the first few hours? Schedule a short meeting and we will do an initial readiness assessment.

This is what the cockpit looks like, which monitors strategic decisions in Commwork®AI. Everything is visible at once: how many evidence has been collected, which option is winning, what could go wrong and who is responsible for what.
| Period | What we do | Owner | Status |
|---|---|---|---|
| 0–30 days | Diagnosis and collection of evidence | The strategy leader | in progress |
| 31–60 days | Choosing an option and budget | Management Board | waiting |
| 61–90 days | Implementation and first measurement | Marketing team | plan |
The crisis book: what it should contain
A crisis book is a short working document that the team can open during a crisis. It should not be hundreds of pages long. It should be written in a way that a nervous person can find what they need in two minutes. A paper copy and offline access are a reasonable backup in case of system failure.
In the book, you include a description of the staff and their roles, scripts with the first steps, templates for communications, a list of contacts, and rules for approving statements. You also add a list of questions that journalists and clients are likely to ask, with prepared preliminary answers to fine-tune them.
A good idea is to create a separate section with difficult questions. Collect them from sales people, customer service and legal departments. For each question, write down the working answer and the person who approves it. During a crisis, you don’t have to invent everything from scratch; just adapt the prepared material to the facts. You can find more about consistent communication in everyday work in the text. Statement in a crisis: how to write it when there is a lack of facts

Commwork®AI on this topic: the crisis readiness radar
Poznaj Commwork®AI and 101 described projects. The screens and values in the animation are illustrative.

Tool radar: one picture of the situation before a strategic decision is made
The strategy is based on data from many sources: search engines, analytics, advertising, mail, documents, and calendars. The radar shows 28 tools, of which Commwork®AI collects signals in one place. The tip circulates around them, just as the team circulates around the sources before making a decision. The decision is always made by a human being.
How these tools help with strategy (examples of use cases):
- Diagnosis: Search Console (GSC), Google Analytics (GA4) and Ahrefs show where the company is visible and where customers are coming from.
- Data and options: Sheets and Docs collect numbers and A/B/C variants in one place, without manual input.
- Implementation and control: Tasks, Calendar, Slack, and Meet keep track of deadlines and owners, while HubSpot shows whether the actions turn into conversations with customers.
Crisis management staff: roles, decisions, responsibility
|---|---|---|
| Koordynator | prowadzi sztab i pilnuje czasu | wskazany z góry |
| The spokesperson | wypowiada się publicznie | wskazany z góry |
| Lawyer | sprawdza treści pod kątem ryzyka | wskazany z góry |
| Internal communication | informuje pracowników | wskazany z góry |

Exercise scenarios: how to test the plan before a real crisis
Zapisz wnioski i przypisz odpowiedzialnych.
- zapisz braki i przypisz właścicieli poprawek z terminem
How Commplace works in crisis communication
Jeśli chcesz szerzej zobaczyć, jak układamy komunikację w całej firmie, przeczytaj strategia komunikacji: przykład dokumentu and audyt reputacji i wizerunku firmy online.
When self-preparation is enough

Frequently Asked Questions (FAQ)
What should a crisis communication strategy include?
Sztab z rolami, mapę scenariuszy, szablony komunikatów, listę kontaktów, zasady zatwierdzania wypowiedzi i plan ćwiczeń.
Who should be in the crisis team?
Osoba z zarządu, rzecznik, prawnik, przedstawiciel operacji, komunikacji wewnętrznej i protokolant. Skład dopasuj do firmy.
How to write a statement in a crisis when we don’t yet know all the facts?
How often should the crisis register be updated?
Does a small company need an emergency communication plan?
Do you have to answer all the media questions during a crisis?

Network of experts: who works with whom when it comes to choosing a direction
A good strategy involves working on many roles at the same time: research, analysis of the competition, valuation of options, planning and control. This network shows how one system connects these roles so that the team doesn’t waste time passing on information.
The network of virtual experts works together: one system, many roles
- How to read the screen: Each point represents one role in the system, and the lines show which roles are exchanged in the conclusions.
- Market observation: Roles with names starting with OSINT involve tracking public sources (OSINT is the observation of publicly available information), for example, the movements of competitors.
- Approval: The roles prepare the proposals. The choice of options, budget and commitments is approved by the person.
What not to do in the first few days
- Nie zaprzeczaj, zanim sprawdzisz fakty. Późniejsze wycofanie się kosztuje więcej niż chwila milczenia.
- Nie szukaj winnych publicznie. Najpierw ustal przyczynę wewnętrznie.
- Nie wypowiadaj się wieloma głosami. Jeden rzecznik, jedna wersja faktów.
- Nie usuwaj komentarzy bez wyjaśnienia. Usunięcie krytyki bywa gorsze niż sama krytyka.
What to measure after the first week
