AI in crisis management: what does it mean in practice and what is it a marketing promise?
Under the term AI in crisis management, there are very different things implied. Some of it is simple automation, such as collecting mentions and grouping them by topics. Some is language models, programs that generate text that summarizes documents, suggests draft messages, and answers questions about data. Another is analysis that identifies anomalies: sudden increases in the number of entries or changes in tone. It is worth distinguishing these applications because they have different levels of risk.
The marketing promise says that AI will lead the company through the crisis. Reality is more modest and interesting: AI shortens the time between the signal and the decision, but it does not take on responsibility. Decisions about what to say and to whom remain the responsibility of the management. Our approach summarizes the statement: AI will not replace people. It will replace guesswork. You can find a broader framework for crisis management in the guide on crisis management in the company.
Where AI helps in a crisis: six areas of work of the crisis team
AI has the greatest value where a person is unable to read everything. The first area is detection: searching the media, networks, and opinions for new topics and changes in tone. The second is organization: gathering what is known about the subject in one place, with a labeling of the sources. The third is assessment: preliminary assignment of a level of severity and indication of risks. The fourth is outlining: preparing proposals for messages and answers to difficult questions.
The fifth area is preparation for discussions: a list of questions that journalists, clients, and employees may ask. The sixth is measurement: comparing the situation before and after the actions. In all six, the person approves the result. AI provides the material, not the verdict. We develop the individual areas in separate texts: crisis monitoring with AI and on Generative AI in crisis communication.
- detecting new topics and changes in tone in a large stream of mentions
- organizing facts and sources in one view
- Preliminary assessment of severity and risks
- sketches of messages and responses for human review
- list of difficult questions before talking to the media and clients
- comparison of the state before and after the actions
Risks of AI in crisis management: model errors, confidentiality and responsibility
Language models can sound confident when they are wrong. They can make up a quote, confuse dates, assign a statement to the wrong person, or inadvertently include a promise that the company cannot fulfill. In a crisis, every such mistake is costly. The second risk is confidentiality: pasting into a public tool documents containing customer data or company secrets can breach contracts and regulations. The third is liability: if the message comes out with a mistake, the company is responsible, not the tool.
Therefore, using AI requires rules: what is allowed to be introduced into the system, who checks the results, how the sources are recorded and who signs the shipment. It is good when the differences between the responses of different models are not hidden, but rather shown, because this is often the first sign that something is ambiguous. Detailed rules are described in the text about Man in a loop and AI control in PR. Legal issues related to the use of AI tools should be discussed with a lawyer.
The model council instead of one model: why differences of opinion are valuable
One model gives one answer, and the user usually does not know how certain it is. A more sensible approach is to compare several models that assess the same matter independently. When they agree on the facts and risks, management has more grounds to act. When they disagree, it is a signal that the data need to be clarified or additional evidence sought. The difference in opinions is information, not a defect.
In Commwork®AI we applied this scheme as a guide for five models to assess the case independently, and a sixth model to synthesize the results. It is not about majority voting, but about a clear picture of consents and disputes. We describe this mechanism in more detail in the article about the council of AI models in crisis decision-making. Even the best advice does not relieve a person of the obligation to check whether the opinion is based on facts from documents.
| Situation | What does one model do? | What advice does the model give |
|---|---|---|
| Unambiguous data | Choosing one interpretation without warning | It shows where the models differ |
| Risk assessment | It provides one level | Compares the assessments and justifications |
| Draft of the communication | He proposes one tone | It shows variants for the human to choose from |
| Factographic error | Maybe he won't notice it | The discrepancy draws attention to the need for verification |
Man in a loop: who approves and what is the responsibility
The person in the loop means that every step that goes beyond the organization must have the approval of the authorized person. This applies to sending a message, publishing on social media, responding to a journalist’s message, and changing the content on the website. AI can prepare, propose, and warn. It can only send a human after reading and signing. This principle seems to be slow, but in practice it saves time because it eliminates the secondary crisis caused by a wrong message.
It is worth appointing specific people with deputies to approve documents so that the process does not get stuck when someone is unavailable. It is also worth recording who and when approved a given text, and what sources supported the facts. This record helps both in internal review after a crisis and in discussions with lawyers. The way roles are divided within a team is described in the text on how to build a crisis team.
- AI prepares a sketch or analysis along with the sources.
- The knowledgeable owner checks the facts against the documents.
- The lawyer reviews the content if the case has a legal aspect.
- The authorized person approves and signs the shipment.
- The system records who, when and what approved.
AI and brand visibility after the crisis: what assistants are saying about you
The crisis leaves a mark on the web, and this mark is read not only by people, but also by AI tools that answer questions about the company. If most of the material on the web comes from the crisis period, and later explanations are less visible, the assistant may describe the company primarily through this prism. Therefore, after the event, it is worth checking how the brand is described in popular tools and recording the initial state.
The next steps are to supplement your own sources with clear, up-to-date facts, describe what the company has changed, and repeat the test after a few weeks. It is impossible to predict how a specific model will react, but you can measure the change. We develop this topic in an article about this, How AI describes your brand after the crisis, and in the text about rebuilding reputation after the crisis.
A good practice is to document the rules for using AI on a single page, known to the entire crisis team. Such a document states which tools are allowed, what data should not be entered into them, who verifies the results, and how the content prepared with the help of AI is interpreted. A short rule that everyone remembers is better than a long policy that only the legal department knows. It is worth reviewing the rules after each exercise and after every real event.
It is also worth establishing early on how the company will communicate about the use of AI with customers, employees, and the media. If there is information in the communication that the content was prepared with the help of AI tools, it should be truthful and understandable. Regulations regarding the labeling and responsibility for such content are changing, so check with a lawyer for the current status. Regardless of the regulations, customers value honesty: speaking directly that a human approves of every message builds more trust than pretending that AI has no role in the process.
How to implement AI in crisis management without revolutionizing it
Implementation doesn’t have to be a big project. A sensible order of steps is four: diagnosing the current situation, choosing one or two applications with the greatest value, piloting in controlled conditions, and monitoring after a few weeks. At the beginning, it’s best to choose areas where the risk of error is low and the value is visible, for example, organizing mentions or preparing a list of questions for media interviews. Public communications remain in the hands of people.
It is important that the implementation does not bypass existing procedures. AI is meant to support the crisis plan, the severity gate, and the crisis team, not to operate alongside them. It is also good to define the success metrics in advance: time from the signal to the decision, the number of issues detected before the journalist, and the number of corrections after being checked by a human. The article on organizing levels describes: levels of severity of the P1, P2, P3 crises. If you want to go through this process with a partner, see our offer: crisis management in Commplace®. The cost of inaction is qualitative: a team that did not practice with the new tools guesses at the worst moment. The first step is a conversation about your process. Tool radar: one image of the situation instead of ten windows
In a crisis, information is scattered across dashboards, communication channels, documents, and panels. The radar shows 28 tools, of which Commwork®AI collects signals in one place. The radar’s guidance circulates around them, just as the crisis team circulates around the sources. The decision is always made by a human being.
Examples of how these tools help in a crisis (examples for illustration):
- Customer opinions and questions — the Google profile (GBP) shows what people are writing about the company during the crisis.
- Visibility in the search engine — Search Console (GSC) and Ahrefs show how the crisis is changing what people find about a brand.
- The work of the staff — Gmail, Slack and Meet for quick information exchange, Tasks and Docs for a to-do list and a decision log.
- Notes from meetings — Fireflies memorize the arrangements, so no one reproduces them from memory.

Additional questions
Ile modeli AI potrzeba do oceny sprawy kryzysowej?
Nie ma magicznej liczby. Ważne, by oceny były niezależne, a różnice widoczne. Wtedy zespół widzi, gdzie sprawa jest sporna.
Jak uniknąć błędów i zmyśleń w odpowiedziach AI?
Wymagaj źródeł, sprawdzaj kluczowe fakty i porównuj oceny kilku modeli. Nie publikuj niczego bez czytania przez człowieka.

How Commwork®AI combines AI with board decisions in a crisis
Commwork®AI to system prowadzący firmę od polecenia do decyzji, w obszarze komunikacji, PR i marketingu. Pracuje w trzech orbitach: dane, analiza, działanie. Dane pochodzą z monitoringu w ośmiu warstwach: media, internet, media społecznościowe, opinie, wyszukiwarki, odpowiedzi modeli AI, sygnały wewnętrzne oraz konkurencja i otoczenie.

Frequently Asked Questions (FAQ)
Jakie dane można wprowadzać do narzędzi AI w kryzysie?
Sprawdź to z prawnikiem i działem bezpieczeństwa, zanim uruchomisz narzędzie.
